In my previous article, I laid out a model for an AI-Native Accelerator — rapid experimentation cycles, evidence-based gates, three sprints with strategic pauses, a Strategy Studio, progressive investment tied to revenue. The whole model is built around the premise that AI has fundamentally changed how startups are built.
So here’s the question I know you’re asking: Why wouldn’t I build the AI part from day one?
It’s the obvious question. We have Claude, GPT-4, open-source models, fine-tuning APIs, and a decade of accumulated startup wisdom available online. Why not take all of that, build an AI coaching platform, and launch an AI-powered accelerator next month?
I’m going to argue that building a full-fledged custom AI platform from day one would be the single biggest mistake I could make. But — and this is where my thinking has evolved — that doesn’t mean starting with zero AI. It means starting with a hybrid: intensely manual, human-led coaching combined with lightweight AI tools that founders can use immediately, tested and refined in real time, generating the proprietary data that eventually powers the full system.
This is the most vulnerable article in this series, because the honest version sounds like a weakness: “I’m proposing an AI-native model, but the custom AI part comes later.” I’d rather tell you why that’s the strategy than pretend it isn’t true.
The Temptation
Let me paint the picture, because I’ve thought about it. A lot.
Take an off-the-shelf large language model. Fine-tune it on the best startup content available — YC’s library, Paul Graham’s essays, the Lean Startup canon, a few hundred podcast transcripts from top VCs and operators. Build a conversational interface. Add some structure: intake questionnaire, weekly check-ins, milestone tracking. Wrap it in a clean product with a waitlist. Call it “AI-Powered Acceleration.”
You could build this in weeks. The demo would be impressive. Investors would nod approvingly at the scalability story. Founders would sign up because the price would be low and the promise would be high.
And it would be completely, irredeemably generic.
Here’s what that AI coach could do: answer questions any founder could Google. Summarize frameworks available in a hundred books. Generate reasonable-sounding advice based on pattern-matching across public data. Remind you to talk to customers. Tell you your burn rate is too high.
Here’s what it couldn’t do: tell you whether your specific pivot is driven by genuine market insight or by panic after a bad week. Recognize that your reluctance to test distribution isn’t a strategy choice — it’s fear of rejection dressed up as product focus. Notice that your co-founder dynamic is deteriorating in a way that will kill the company in three months. Understand that the reason your enterprise pilot isn’t converting is because you’re talking to the wrong stakeholder, not because the product is wrong.
Those are the decisions that actually determine whether startups succeed or fail. And none of them can be answered by a model trained on public data, because they depend on context that only exists inside your specific journey.
This isn’t a theoretical concern. 65% of coaching professionals believe AI will significantly reshape their field, but the consensus is equally clear on where AI falls short: emotional intelligence, contextual judgment, and the ability to sit with uncomfortable truths that founders need to hear. As one analysis put it, AI’s tendency to positively reflect our own opinions back to us is the antithesis of what good coaching actually is.
And there’s a more uncomfortable parallel. I’ve spent three articles arguing that AI founders fall into a “velocity trap” — building fast without validating smart. Launching an AI-first accelerator would be falling into the exact same trap. Building something that looks impressive but hasn’t been validated against the reality of what founders actually need.
60-70% of AI wrappers generate zero revenue. The accelerator model isn’t immune from wrapper economics. An AI coaching tool built on public data is, structurally, a wrapper — and it would face the same fate.
The Hybrid: Manual Coaching Plus AI Skills From Day One
Here’s where my thinking evolved from the original model — and it was partly inspired by watching what Garry Tan, CEO of Y Combinator, just did with engineering workflows.
Tan recently open-sourced gstack — a set of Claude Code skills that turn AI into a virtual engineering team. Fifteen slash commands, each acting as a specific specialist: a CEO who rethinks the product, an eng manager who locks architecture, a designer who catches slop, a QA lead who opens a real browser and tests your app. It’s not a custom AI product. It’s a curated set of opinionated prompts that leverage Claude’s existing intelligence through specific, tested methodology. And it’s already reshaping how he ships code — 10,000 to 20,000 usable lines per day.
That got me thinking: what if I built the startup founder equivalent?
Not a platform. Not a custom model. A set of Claude skills — structured, opinionated prompts based on our methodology — that founders can use immediately inside tools they already have. Each skill would embed the specific frameworks, question sequences, and decision criteria from the 7-stage curriculum I’ve already built and tested.
Instead of gstack’s /office-hours and /plan-ceo-review and /qa, the founder skill stack would include tools mapped to each stage of the startup journey:
Validation skills: A skill that runs a structured idea stress-test against our framework. Another that generates customer interview scripts based on the founder’s specific hypothesis. Another that designs the next experimentation cycle — identifying the biggest assumption, the minimum test needed, and what “convincing evidence” looks like.
Distribution skills: A skill that evaluates potential distribution channels for a specific product type. Another that designs a distribution experiment the founder can run in a single sprint cycle.
Monetization skills: A skill that models AI product pricing with inference cost calculations built in — the exact unit economics trap that kills most AI startups. Another that evaluates whether a pricing strategy would survive at scale.
Strategy skills: A skill that runs a pivot-or-persist analysis based on the founder’s experimentation data. Another that prepares the planning week deliverables — learning extraction, hypothesis formation, experiment design — in a structured format.
Founder resilience skills: A skill that runs a mental state check-in based on our Stage 1 curriculum — are you making this pivot decision from insight or from exhaustion? This is the founder psychology work that no other accelerator addresses, built into a tool founders can use privately.
AI-specific skills: A skill that analyzes platform dependency risk for a founder’s AI product. Another that runs an AI product moat analysis — data moat, integration moat, workflow moat — using the frameworks from our curriculum.
Each skill is a markdown file with specific methodology, question flows, and decision criteria. Founders run them inside Claude against their actual startup data. The skills don’t just answer questions — they run structured processes, the same way gstack’s /office-hours doesn’t just chat but runs a six-question forcing function that reframes the problem before you write a line of code.
Why this changes everything about the Year 1 model:
First, it makes the accelerator’s value immediately accessible. A founder joins the community, gets access to the skill stack, and can start running structured experiments guided by our methodology on day one. They don’t need to wait for a coaching session. The skills are available 24/7 and work inside tools founders already use.
Second, it creates a real-time feedback loop. When 30 founders are using the idea validation skill and half of them are struggling with a specific part of the framework, I see that in coaching sessions. I refine the skill. Next week it’s better. This is faster methodology iteration than waiting two years — I’m building the AI coaching methodology inside Claude skills from month one, testing and improving it in real time.
Third — and this is the critical strategic point — it generates exactly the proprietary data the full AI system needs. Every time a founder uses the experiment design skill and then reports back about what happened, I have a paired data point: what the skill recommended versus what actually worked. Thousands of these pairs across dozens of founders is the training dataset no competitor has. The skills aren’t just tools — they’re data collection instruments disguised as useful products.
Fourth, it’s honest about what AI can and can’t do right now. The skills handle the structured, framework-driven parts of coaching — the 80% that follows predictable patterns. Human coaching handles the 20% that requires judgment, emotional intelligence, and contextual understanding. The hybrid isn’t a compromise. It’s the right tool for each type of problem.
What Manual Coaching Adds That Skills Can’t
The skills handle frameworks. The human handles judgment. Both are essential, and neither replaces the other.
